The diagnosis
When founders say “we need to hire more engineers,” what they usually mean is “our existing engineers are buried under work that shouldn’t exist.” The work shouldn’t exist because there’s no system absorbing it — every request hits a human.
The pattern
Repetitive Slack messages asking for data are a missing dashboard. Manual CSV exports are a missing API. Friday emergencies are a missing alert. None of these are staffing problems.
The fix
Before the next hire: audit one week of your team’s tickets. Categorize each as creative, judgement, or plumbing. Plumbing is your architecture debt. Build that out and the hiring problem usually solves itself.
